This project was carried out for a specialized logistics services provider operating across six warehouses in the Lisbon and Northern region. With a fifteen-person team, including an operations director, line coordinators, shift leaders and warehouse operators, the business had expanded fast but without common standards across business lines. There was no unified WMS and daily execution relied heavily on tacit knowledge. Layouts showed low turnover and no structured location logic. Operational KPIs were not available and real-time visibility of inventory status was weak.

KronoLog Solutions started the project in March 2025 with a full assessment of processes, flows, layouts and management routines. The team conducted interviews with management and shop-floor staff to understand how each business line operated, where the inefficiencies were and how information flows were maintained.

The core of the intervention was built around four pillars:

  • redesign of warehouse layouts based on rotation rules, typology and end-customer needs
  • process standardisation and SOPs for receiving, shipping, picking, returns and inventory control
  • definition of requirements and roadmap for a unified WMS implementation
  • adoption of supporting technologies such as photographic records, barcode scanning and dashboards

Collaborative workshops were held to align criteria, validate flows and ensure that future routines would be practical and easy to adopt in daily operations.

The impact was clear. Execution times went down and OTIF performance improved. Full visibility on stock status was achieved, supported by location rules and a structured traceability model. The consolidation of data sources and the roadmap for a unified WMS increased reliability, reduced errors and improved response capability. This translated directly into stronger customer trust: a more predictable operation with modern digital support, and a clearer perception of innovation applied in practice.
